The Challenge

An aging, monolithic tax-filing platform served 200-plus enterprise clients, with core business logic buried inside it and reporting that was not real-time. It was hard to scale and expensive to maintain on-premise. The firm faced a $5M to $10M-plus rebuild decision with no tested architecture behind it. A failed migration would have disrupted active engagements worth $500K to $2M-plus a year each. Every additional year on the aging platform added maintenance cost and failure risk. But committing to a full rebuild without validating the approach meant betting a multi-million-dollar program, and 200-plus client relationships, on an unproven architecture.

What We Did

We started by redesigning the architecture, separating the data model, calculation engine, reporting and workflow into layers that could be modernized independently. That turned one monolith into parts the firm could sequence and cost, rather than a single all-or-nothing rebuild. We then moved the platform to Azure as a lift and shift, the starting point for full modernization, and proved the new architecture incrementally. Each layer was validated before the firm committed to the full program, so the rebuild decision rested on tested work rather than assumption.

The Solution

The firm now holds a validated cloud-native architecture on Azure, with the data model, calculation engine, reporting and workflow separated into modernizable layers. The full rebuild is costed and sequenced, and infrastructure is projected to cost 30 to 40% less than on-premise.

The Outcome

The proof of concept avoided $1.5M to $4M in program risk on a $5M to $10M-plus rebuild. That is risk avoided, not cash saved. Infrastructure savings run 30 to 40% versus on-premise, and 200-plus enterprise client engagements stay protected. This is phase one.
