The Challenge

Operations were decentralized across headquarters and subsidiaries. Budget control was limited, and finance, production, procurement and projects each held their own version of the data. Reporting was handled inconsistently from one entity to the next, which left the center without a reliable national picture of where money and work actually sat. Decentralized operations and inconsistent data across finance, production, procurement and projects are a governance risk at any scale, and a particularly visible one for a nationally significant energy organization. When budget control is weak and every subsidiary reports differently, that is a governance gap at national scale.

What We Did

We ran extensive process re-engineering and blueprint workshops first, working through how finance, production, procurement and projects should operate before configuring anything, so the design was agreed by the people who would have to live with it. The business blueprint reached 100% sign-off. We designed one integrated Enterprise Resource Planning architecture across enterprise functions and implemented SAP ECC 6.0 through a phased rollout, bringing headquarters and subsidiaries onto 10 integrated modules in sequence rather than asking a national organization to switch everything at once.

One governed platform now spans 10 integrated modules across finance, production, procurement and projects. Headquarters and subsidiaries work to the same blueprint, budget control sits in one place, and each entity moves onto a single architecture in sequence.

The Outcome

The business blueprint reached 100% sign-off and process-standardization readiness reached 93%. Ten integrated ERP modules now cover the enterprise, and cross-functional efficiency improved 30% across finance, production, procurement and projects. Headquarters stopped reconciling subsidiary reporting into a shared view after the fact.
